Odoo implementation that holds up after go-live

Odoo is quick to install and deceptively quick to configure. That speed is why so many Odoo projects end up with a system that technically works but that nobody trusts: stock valuation that does not match the balance sheet, routes that create phantom transfers, and a chart of accounts copied from the old system without anyone asking whether it still made sense.

Our implementations slow down at the points that matter — warehouse and route design, costing method, accounting configuration and data migration — and move quickly everywhere else. The result is a system configured on purpose rather than by default.

Decisions that are expensive to change later

A handful of Odoo configuration choices are hard to reverse once transactions exist. We make them deliberately, with your finance and operations leads in the room, and write down why.

Inventory valuation

Standard, average (AVCO) or FIFO costing, and manual versus automated (perpetual) valuation, per product category. Changing these mid-year creates reconciliation work.

Warehouse and routes

One-, two- or three-step receipts and deliveries, multi-warehouse resupply, dropship and cross-dock. Routes drive every stock move the system creates.

Chart of accounts and taxes

Localisation package, fiscal positions, tax grids and analytic accounting structure — the foundation of every report finance will run.

Product structure

Templates versus variants, units of measure and purchase units, lot and serial tracking. Bad product data is the most common cause of post-go-live friction.

What a typical first phase includes

For a distribution or light manufacturing business, a sensible first phase usually covers CRM and sales, purchasing, inventory and warehouse operations, invoicing and accounting, with a small number of critical integrations such as the web store and the bank feed.

Manufacturing, helpdesk, field service, HR or an advanced planning setup often follow in a second phase. Splitting the work this way means the core transactional flow is stable before more complexity is layered on, and your team is not learning eight applications at once.

Data migration and opening balances

We migrate master data (customers, vendors, products, BOMs, price lists), open transactions (open sales and purchase orders, unpaid invoices and bills) and opening balances (stock by location and lot, trial balance). Closed history is usually left in the legacy system or an archive database and made searchable rather than forced into Odoo.

Every load is scripted and repeatable. We run at least two full mock migrations, reconcile stock quantity and value against the old system and the general ledger, and only schedule cutover when the numbers tie out.

    A solution design document covering configuration decisions, customisations, integrations and migration scope.

    Iterative build

    Two-week cycles with demonstrations on your own data. Custom modules are developed with automated tests on a staging branch.

    Mock migrations and UAT

    Full data rehearsals, reconciliation, and user acceptance testing against scenarios written by your team.

    Training and cutover

    Role-based training on real transactions, a rehearsed cutover runbook, and a go/no-go decision against agreed criteria.

  6. 06

    Hypercare

    Daily check-ins for the first weeks and close support through the first month-end close.

Frequently asked questions

How long does an Odoo implementation take?

A focused first phase for a small to mid-sized business typically takes three to six months. Projects with manufacturing, several warehouses, multiple companies or significant integrations run longer. We give a range after discovery, with assumptions written down.

Do we need Odoo Enterprise?

Not always. If you need full accounting, the barcode app, Studio, Helpdesk, Field Service, Quality or Odoo's upgrade service, Enterprise is usually the practical choice. Some businesses run well on Community with selected community modules. We price both against your scope.

What do you need from our team?

A project owner with decision authority, a key user per department who can spend meaningful time in workshops and testing, and access to data exports from current systems. Implementations stall when internal people are not given time to participate.

Can you implement Odoo in multiple countries?

Yes. Odoo supports multi-company and multi-currency operations with country localisation packages. Each localisation still needs review by local finance staff or an accountant for statutory reporting and e-invoicing requirements.
